Lumière Living is a direct-to-consumer skincare brand built around sustainably sourced botanical ingredients and minimalist packaging. Founded in Copenhagen, the company developed a loyal following in Scandinavia through Instagram-driven launches and influencer seeding. By year four, domestic growth had plateaued, and leadership saw clearer upside in cross-border expansion—particularly in Western Europe, Japan, and Australia, where clean beauty demand was accelerating faster than at home.
They had the product catalog, fulfillment partnerships, and localized storefronts ready. What they lacked was organic discoverability. Shoppers in Munich, Lyon, and Osaka were searching for the exact product categories Lumière Living sold, but the brand appeared on page three or worse—behind legacy retailers and US-born competitors with years of editorial coverage.
The Challenge
E-commerce link building in beauty is deceptively difficult. The space is saturated with affiliate-heavy roundups, sponsored gift guides, and thin content farms that Google has learned to discount. Lumière Living’s previous agency had secured a volume of links, but most came from low-trust domains or generic “best skincare brands” listicles that drove negligible traffic and no meaningful ranking movement.
Our audit surfaced four core issues.
Their backlink profile was geographically narrow. Nearly 80 percent of referring domains were Scandinavian or US-based, giving search engines little signal that Lumière Living was a relevant result for queries originating in Germany or Japan.
Product pages—not editorial content—attracted most existing links. This created a fragile profile dependent on a handful of affiliate partners rather than the diverse editorial ecosystem that sustains long-term organic growth in competitive retail categories.
They had no systematic approach to earning coverage in lifestyle and wellness publications that APAC and European consumers actually read. Occasional PR hits around product launches generated spikes, but nothing compounded.
Finally, their content team produced beautiful brand storytelling that journalists found hard to cite. Without data, expert commentary, or genuinely useful guides, editors had no journalistic reason to link—only a commercial one, which most reputable outlets reject.

Strategy
We built a cross-border link acquisition program grounded in editorial value, regional nuance, and category authority—not coupon codes or pay-for-placement schemes.
Category and keyword mapping by region. Beauty search behavior varies significantly across markets. Japanese consumers research ingredient transparency and seasonal skin concerns differently than French shoppers evaluating anti-aging serums. We mapped priority category keywords—clean moisturizer, botanical serum, sustainable skincare—in each locale and identified which competitor URLs held the strongest link profiles for those terms. This informed both content creation and outreach targeting.
Editorial asset creation with link earning in mind. We collaborated with Lumière Living’s formulation team and an independent dermatologist to produce regionally relevant resources: a winter skincare guide for Northern European climates, a humidity-focused routine explainer for Singapore and Sydney, and a bilingual ingredient glossary addressing EU INCI labeling questions that German beauty editors frequently field from readers. Each asset was designed to be genuinely citable—not a thinly veiled product brochure.
Tiered publisher outreach across Europe and APAC. We segmented target publications into three tiers. Tier one included national lifestyle magazines, established beauty editors at newspapers, and respected wellness blogs with strict editorial standards. Tier two encompassed regional influencers with owned media properties that functioned as editorial sites rather than pure social channels. Tier three covered niche communities—vegan beauty forums, sustainable living publications, and K-beauty crossover outlets—that drove highly engaged referral traffic. Outreach volume was highest at tier one but conversion rates often peaked at tier two and three, where editorial relationships were less competitive.
Localized pitching with cultural fluency. A pitch that resonates in London falls flat in Seoul. Our European campaigns emphasized sustainability certifications, EU regulatory compliance, and ingredient sourcing transparency—topics European editors treat as newsworthy. APAC campaigns highlighted skin-barrier science, seasonal adaptation, and the brand’s collaboration with local botanical suppliers in Hokkaido and Tasmania. Every pitch was written in the target language by someone who understood the publication’s tone and audience expectations.
Digital PR tied to real news moments. We aligned outreach with moments that gave editors a timely hook: the launch of Lumière Living’s refillable packaging system, their B Corp certification milestone, and independent clinical testing results for their flagship serum. Each announcement was packaged with embargoed assets, expert quotes, and market-specific data points that made coverage easy to produce.
Strategic product seeding with editorial strings removed. Influencer gifting continued, but we separated it from link building. Editorial outreach stood on its own merit. When journalists chose to cover Lumière Living, they linked to guides and research pages rather than transactional product URLs—preserving the editorial integrity that protects link value over time.
Internal linking and collection page optimization. As editorial links accumulated on content hubs, we worked with Lumière Living’s e-commerce team to strengthen internal paths from those pages to high-margin collection and product pages. Quarterly performance reviews and market rebalancing. Markets that gained traction early—Australia and Germany in particular—received additional content investment. Japan required a longer relationship-building phase, so we adjusted timelines rather than forcing volume. International organic traffic increased from 8,500 to 62,000 monthly sessions, with particularly strong growth in Germany, Australia, and Japan. Top-ten keyword rankings rose from 32 to 287, covering non-branded terms like “sustainable face serum” and “botanical moisturizer” that had previously been owned entirely by legacy brands and marketplace aggregators.
Revenue from organic international channels grew in parallel. The UK and German markets saw the fastest conversion rates, while Japan built more slowly but with higher average order values—a pattern consistent with the editorial trust we had invested in building there.
